The Innovator’s Vitamin C is essential for any Innovator who is looking to create change and disrupt the status quo. Having ample stores of creativity, curiosity, and courage not only encourages innovation, but also buffers and boosts Innovators during difficult times.

Ah, summertime. The season of sunny skies, warm temperatures, and for fellow ocean lovers, the regular pilgrimage to the coastline to fill up on much-needed Vitamin “Sea”.

Although mountain and countryside enthusiasts may not understand, plunging oneself into the cool saltwater is a literal refresh that provides invigoration and renewed energy. Experiencing the moon’s gravitational pull via the changing tides reminds us that there are unseen forces larger than us, which invites a valuable shift in perspective. Science has even shown that when humans look out at the ocean, this activates our “blue mind” and triggers a calming effect. Ask any ocean lover, and they will tell you how critical this Vitamin Sea is for their wellbeing.

Of course, Vitamin Sea is a play off of the term Vitamin “C,” which is an essential nutrient for human health. Without Vitamin C, our bodies weaken, our limbs degrade, and our smiles worsen. In extreme cases, a lack of Vitamin C can even become fatal (remember all those 18th century sailors who suffered from scurvy?).

But this is a blog about innovation, so let’s get to the point: Vitamin Sea is not the only metaphorical Vitamin C that’s out there… Have you heard of the Innovator’s Vitamin “C”?

The Innovator’s Vitamin C is comprised of three essential characteristics:

  1. Creativity
  2. Curiosity
  3. Courage

Creativity is our ability to produce or use original ideas[i].

Given that Team Toolkit’s straightforward definition of Innovation is “novelty with impact” and that “novelty” means something new or original, then the ability to create or use something original is a must for an Innovator. Creativity is a critical prerequisite for innovation. 

Curiosity is an eager wish to learn or know something[ii].

When we are eager to learn about the world around us, we start paying attention. This attention leads us to observations and problem-spotting. We’ll also start seeing opportunities for something new to be created or for something to be used in a different way. These scenarios are the gateways to innovation, and curiosity compels us to keep going, to keep digging deeper until the learner in us is satisfied.

Curiosity is also a powerful tool for shifting our mindsets. When situations do not go as we expect or our new effort fails, we can use curiosity to shift from a negative, blaming mindset into a more constructive, learner’s mindset. Rather than investigating “Who did wrong?” and fault-finding, curiosity prompts us to ask, “How might we have done this differently?” so that we can learn from our mistakes and improve for next time.

Courage is the ability to control your fear in a difficult situation[iii].

Bringing forth an innovation inherently requires change since it introduces novelty. However, humans are biologically predisposed to resist change which means that when we’re introducing our innovative idea or solution for the first time, our audience’s default mode isn’t exactly to embrace it.

This is where calling upon our courage becomes critical, and courage is what differentiates the innovators from the armchair dreamers. Innovators are aware of their fear, but they’re not halted by it. Instead, we tap into our courage to persevere and bring forth the change we want to see in the world.

Creativity, curiosity, and courage are a must for innovators.

Our bodies cannot naturally produce Vitamin C, so we must consume it via external means such as pineapples, oranges, and other citrus fruits. Similar to true Vitamin C, the Innovator’s Vitamin C may not be something we naturally produce or have abundant stores of.

Fortunately, there are many practices and exercises that can help us cultivate these characteristics of creativity, curiosity, and courage (stay tuned for more blog articles on this!). By creating a daily practice of “taking” our Innovator’s Vitamin C and regularly practicing these exercises, eventually these characteristics will become habitual and our default attitudes.

Creativity, curiosity, and courage are a must for innovators, so set yourself up for innovation success and take your daily Innovator’s Vitamin C!

7 tips to practice ‘Yes, And…’ during everyday collaboration

Q: Team Toolkit, I love using ‘Yes, And…’ during your ITK workshops! I want more collaboration like this outside of the workshop. How can I use ‘Yes, And…’ during my regular, everyday interactions with my team?

A: Great question, anonymous audience member! Taking an effective workshop practice into your everyday interactions with your team is a fantastic ambition, and we’d love to help you with this.

In case you need a refresher, last week we covered what ‘Yes, And…’ entails. At its heart – ‘Yes, And…’ is a practice of accepting and building off of each other’s inputs, which requires being present and active listening. These attitudes can most certainly be practiced in everyday interactions.

Since many of us are working virtually, we’ll focus our everyday tips on virtual interactions but know that these 7 tips can be similarly used for in-person interactions.

 

To demonstrate accepting and building off of each other’s inputs:

Tip #1) Acknowledge ideas and efforts explicitly!

Whether it’s the best idea or the worst, you can always acknowledge that a teammate has put something out there. Start your response with this acknowledgment. You can use phrases such as “Thanks for offering your ideas!” or “Thanks for getting us started!” And if you like the idea, say so!

Tip #2) Show your excitement!

You could probably see this coming based on the examples in Tip #1: When writing, exclamation points are your friend! If that feels like too much, try italicized text. Use lighthearted and playful words that feel like a casual conversation, rather than formal phrases that feel boxy and forced. Conduct a thesaurus search for positive words, such as delight, joy, or wonderful. Get creative!

Tip #3) Invite others into the conversation by name. 

Especially when you’re in a group thread, sometimes it can be unclear when to jump in or not. When you respond positively to a teammate’s input, try offering not only your input but also include an invitation for a specific someone else to add their input.

By adding a specific name, now it’s clear whose input is next. It’s like an improv comedian passing the scene to a fellow performer, through a look, gesture, or question. This also helps ensures that the dialogue will keep going, which helps the initiating teammate feel that their input is valued and being acted upon. We’ve all felt the despair that accompanies sending an email into the internet black hole. Don’t let your teammates feel this way.

Tip #4) Literally use the words “Yes, and”

Sometimes the most obvious is the hardest to see. By actually using the words “Yes, and,” it will show your acceptance and how you are building off of your teammate’s input. Bonus points if your teammates are also familiar with this workshop practice because it may remind them to start writing “Yes, and” too.

 

To demonstrate being present and active listening:

Tip #5) Send a timely response.

This tip can be quite difficult if you’re struggling with staying on top of your inbox (#allofus). However, even if your response is to simply acknowledge that you’ve received the message and will respond more thoughtfully later, sending this type of quick heads up note shows that you are being present. It goes without saying that you should follow through with a more thoughtful response later. 

Tip #6) Be a role model for being present and practice vulnerability.

How many of us have been tackling a problem and gotten stuck? Exactly (#allofus). Now, how many of us have messaged our team when we are stuck to simply state that we’re stuck? Exactly (#fewofus).

By being present with your own situation and vulnerably sharing where you are – whether you are stuck or just had a breakthrough – can be a powerful role modeling of behavior that the rest of your team will imitate. By practicing vulnerability, it achieves two very powerful outcomes:

1) It invites others to also put their guard down and share where they are too, which helps co-create the safe and trusting environment for your team.

2) It creates an opportunity for someone else to say ‘Yes, and’ to you 

Tip #7) Pay close attention to calls for help, which may require reading between the lines.

This tip is a companion to Tip #6, and it requires empathy and grace. While you’re building more camaraderie and trust amongst your team, it may initially be both unfamiliar and uncomfortable for teammates to directly ask for help or share when they feel stuck, overwhelmed, or confused (which further reinforces why being a role model in Tip #6 is so valuable).

When you sense that this type of situation is at play, this is the most critical time to be responsive and actively listen. Through your words, you can acknowledge the situation and also demonstrate that you’ve really heard what your teammate is actually trying to convey.

For example, one teammate may send out a team message reporting on their research for a broad topic. They feel unsure of which sub-topics to continue researching deeper because they found so many. Rather than a specific ask for help, they close their message by asking “Thoughts?” broadly to the team.

In this example, you could respond by saying “Great research! That is an overwhelming set of sub-topics we could dig into, how about starting with sub-topic X? Teammate Jane Doe, what do you think?”

By naming the “overwhelming set,” you acknowledge that there are many choices and it’s not clear which is the best choice. You’ve also offered your input by suggesting an idea. And bonus points – with these two sentences, you’ve also practiced Tip #1, #2 and #3!

Team Toolkit Example of Everyday ‘Yes, And…’

Now that we’ve gone over the 7 tips for everyday ‘Yes, And…’ collaboration, let’s see a real life example of this! This example shows a message thread amongst Team Toolkit, and you’ll see my narrator commentary in the far right and I’ve highlighted the relevant text in green.

Context: It’s the Friday afternoon before Memorial Day weekend and also the first 3-day weekend since the beginning of full-time working from home due to covid, a.k.a. it’s an especially quiet Friday afternoon. Team Toolkit’s high school intern is graduating and headed to college in the fall. The ITK teammate who works most closely with our high school intern is organizing a collective group card to wish her well in this next chapter.

Our ITK High School intern is graduating this year.  We would have done something anyway to celebrate her graduation.  However the city of Lawrence, where she lives in has been disproportionately affected by the pandemic so I definitely want to do something for her now.

What is ‘Yes, And…’ ?!

What is ‘Yes, And…’ ?!

Q: Team Toolkit, every workshop you host begins with Collaboration Rules that the whole group agrees to for that workshop. I keep seeing the ‘Yes, And…’ rule. What exactly is it and why is it always included?

A: ‘Yes, And…’ is definitely one of our favorite collaboration rules, and I’d even go so far as to say that it’s one of the Top 3 MUST’s for an effective innovation workshop.

Many may not know, but ‘Yes, And…’ is actually a practice borrowed from improv comedy. In an improv sketch, a group of comedians are given an initial scenario with no planned script. One by one, they build off of each other’s inputs to create a dynamic, group comedy sketch. Since it’s live and in real-time, comedians are making things up as they go, and the result is often outrageous or extremely silly, thus adding to the comedic humor of the scenario.

What’s central to this improv practice is that each of the comedians accepts, and then builds off of what the prior person has said. This requires active listening, where each comedian is present in the moment and listening to what others are saying, rather than lost in their own thoughts or preparing a rebuttal.

By continuously agreeing and building off of each other, this creates a key enabler: A safe and trusting environment. Since each comedian knows that their inputs will be built off of, rather than dismissed or ridiculed, they know it’s okay if they don’t say the perfect next statement or even make a mistake. Their fellow teammates may pivot that “mistake” into comedic gold. This helps each performer feel free to experiment, knowing they will be supported rather than undermined or contradicted. 

When we bring this improv practice into the business world, you can imagine how powerful this practice can be!

By creating a cooperative environment where participants feel safe to voice their thoughts, this candidness unlocks openings for key insights which can be critical for innovation. These insights may have otherwise remained hidden, and the team may have continued to be stuck or stagnant.

Not only that, fostering levity and playfulness also encourages silliness and allows creativity to flourish. Oftentimes, the best ideas derive from the silliest inputs, so these are certainly not to be dismissed! Creativity widens the aperture for what’s possible and gives permission to the participants to expand their thinking in new ways which were previously blocked.

There are boundless scenarios and team environments where this improv practice of ‘Yes, And…’ could be of value. I encourage you to try it out with your team, and let us know in the comments below what has worked for you!

Introducing Innovation: When to keep going and when to quit?

Q: Team Toolkit, I really want to bring innovation into my organization but I have NO co-conspirators and my organization is the opposite of flat, it’s practically a dictatorship! My attempts at introducing innovation have been failing and I’m really demoralized; when do I know it’s time to just give up and quit?

A: Oy, we feel your pain anonymous audience member and are sending you lots of extra aloha. This is a very difficult position to be in, and unfortunately, we’ve all been there too at various points in our careers.

One constructive way to move forward in this type of scenario is to find an abstract situation where our struggle is no longer at the center of the story. This creates space for different perspectives, and thus new insights, that can inspire the next right action.

While each situation is unique, here’s an analogy that may help you identify the next right move…

Analogy time: Let’s become an acorn

Acorns are amazing. When properly planted, this tiny acorn can grow into a massive oak tree, with huge branches overhead and deep roots down below. This oak tree could live not just for hundreds, but tens of thousands, of years!

An acorn has so much potential, but in order for it to take root and thrive, there is a very critical set of requirements: The acorn must be planted in soil, watered, and receive sunlight.

Let’s imagine three scenarios of how this acorn could be planted:

    1. Nature. A squirrel finds the acorn during the fall, buries it deep in the ground, then has a squirrel moment and forgets where it is. This leaves the acorn to hibernate during the winter, and it begins naturally sprouting during spring alongside other new plants.
    1. Nursery. A nursery gardener finds the acorn during the fall, plants it into a large pot, then carefully waters and grows it into a small tree in their nursery’s greenhouse. This potted tree is then sold by the nursery, where it’s delivered to a different state and planted into a new landscape.
    1. Transplant. A home gardener finds the acorn during the fall, plants it into a large pot, then places it in the dark corner of their garage and forgets about it over winter. The potted acorn remains in the dark garage during the spring and summer.

Using these three scenarios, it’s clear that our acorn has the best chance of becoming a full oak tree in Scenario 1 and 2. Scenario 2 may be more risky since the small tree may not take root after being planted in the new landscape. However, we know that our acorns are set up for success in both scenarios because they at least received the dirt, water, and sunlight that they need to transform into a tree.

Unfortunately in Scenario 3, our acorn was not set up for success and did not receive 2 of the 3 critical requirements for transformation. Without water and sunlight, no matter how good the dirt is, this acorn will never become an oak tree.

Back to reality: Why did we become acorns and how does that help me?

This acorn represents your fresh ideas and innovative approaches that you are trying to introduce into your organization. There is no doubt that there is lots of potential here, but as we saw in the analogy, the environment determined the future of this acorn – whether it would receive what it critically needed to transform: dirt, water, and sunlight.

Similarly, your organizational environment will determine whether your fresh ideas and innovative approaches will receive what it critically needs to flourish: Fellow teammates and some initial funding or go-ahead. You’ve done all that you can do as an individual, and now it’s time to consider your organizational environment:

Is your organizational environment like Scenario 1 where you have the right conditions, but need to wait for the right time? Are your ideas hibernating during a winter period, and a future leader or champion will create the conditions of spring?

    • If yes, then patience and a mindset shift could be a great next move. Instead of thinking “Innovation is never going to happen here!”, try thinking “I’m waiting for a better time to introduce innovation.”

Or is your organizational environment like Scenario 2 where the conditions for your ideas to truly thrive and take root may exist elsewhere? Is your organization not the “final” place for where your ideas can truly take off?

Or is your organizational environment like Scenario 3 where no matter what you do, you’re not going to get those critical elements for success? Is your organizational structure inherently inhibiting innovation?

    • If yes, then it may be time to consider an alternative path… and that will definitely require much more than one blog post.
    • In this case, reaching out to your trusted mentors for realistic advice unique to your scenario could be a great next move.

Introducing Innovation: When to keep going and when to quit?

Tailoring ITK Tools: Stakeholder Map & Matrix

 

Q: Team Toolkit, you always encourage me to tailor the ITK tools for my needs. I’m in! But HOW exactly, do I do that??

A: Great question, anonymous audience member!

While “tailoring” inherently implies that every case is unique, here’s an example approach showing how the Stakeholder Map & Matrix was tailored.

A MITRE colleague approached Team Toolkit looking for tips & guidance for co-facilitating a kick-off meeting with senior stakeholders across the government. This group was responsible for rewriting a major policy, which included a “Responsibilities” section that identifies key players and their main responsibilities. Our colleague had only 30 minutes for this Responsibilities discussion, and she was hoping there would be an ITK tool that could help streamline the input-gathering and quickly build consensus.

Our go-to tools for discussing key stakeholders are the Community Map and Stakeholder Map & Matrix tools. However, these tools didn’t quite fit the need due to the nature of the policy rewrite task:

  • The Community Map identified key players, but it was too broad because it also identified Allies and Influencers. While important, those groups would not have a direct responsibility and thus, would not be included in the policy. Since time was short, discussing key players that wouldn’t be mentioned in the policy was deemed unnecessary, and the Community Map was nixed.
  • The Stakeholder Map & Matrix was helpful in narrowing the scope to focus only on those key players, and it began collecting needed information about their responsibilities via the Impact, Influence, Importance, and Contribution fields. The Stakeholder Map & Matrix was also helpful for asking the audience to plan ahead for how they can successfully engage with this key player.
  • However, the task at hand required more: In this policy rewrite, it was known that some key players would have shared responsibilities, which also requires a discussion of supporting responsibilities.This required parsing the responsibility further into primary and supporting responsibilities. Similarly, the engagement approach would have to be adapted to include not just key players, but also the supporting players, some of which may be internal to their organization. The Stakeholder Map & Matrix was a good base, but it needed tailoring.

Through a series of quick-turn iterations, Team Toolkit worked together with our colleague to create a custom Stakeholder Map and Matrix.

In the end, the final tailored tool was split into the two most important areas where the MITRE team needed input and follow-up action: Responsibilities and Internal Engagement. Some fields were modified or eliminated altogether, and new fields were introduced. The use of color informed the audience which sub-categories existed, and the use of white space indicated which areas required more input (more white space = more input needed). The sub-fields included specific terms (blacked-out in the picture for sensitivity), and we intentionally used key phrases that were recognizable and understood by the audience. 

Since this was a kick-off meeting for a collaborative effort, we also modified the language to be more optimistic and cooperative. For example, the titles were changed: “Block” was rephrased as “Potential Challenge”. The prompt question “How could the stakeholder block the project?” was rephrased as “Who must agree with these proposed Responsibilities? What would prevent buy-in?”

Our colleague informed us that the kick-off meeting went very well, and the tailored Stakeholder Map & Matrix was helpful to get the inputs the MITRE team needed and to streamline the Responsibilities discussion. Check out the final tailored tool below!

To summarize our approach, here are our tips for how you can tailor ITK tools:

  1. Get clear on what is really needed from the ITK tool, and focus on those fields
  2. Don’t be afraid to modify, eliminate, or introduce new fields!
  3. Strategically use color & white space to non-verbally guide your user
  4. Use specific language or terms that your audience will recognize
  5. Modify word choice depending on what attitudes you would like to invoke in your audience
  6. Try the tailored tool for yourself or with 1-2 colleagues, and keep iterating until it is simple enough to use without instructions
